Starbucks is experiencing divergent performance across its markets. While the coffee giant posted mixed quarterly results, its U.S. turnaround strategy is demonstrating tangible momentum even as international operations face headwinds.

The company’s domestic operations topped expectations during the quarter ended September 27, delivering same-store sales growth fueled primarily by growth in average ticket and beating Wall Street estimates. This performance reflects the early success of strategic initiatives designed to strengthen the core U.S. business.

The “Back to Starbucks” Strategy Taking Shape

CEO Brian Niccol has implemented a “Back to Starbucks” strategy focused on three pillars: improving service quality, making cafes more welcoming environments, and sharpening marketing efforts. These operational improvements appear to be resonating with customers in North America.

A concrete indicator of this momentum arrived with the company’s fall menu launch. According to management, the North American rollout—which includes the iconic pumpkin spice latte—represented the company’s strongest ever autumn launch day. This result suggests the marketing and operational improvements are translating into customer traffic and sales increases at the store level.

The company completed more than 1,700 cafe uplifts across the United States and Canada during the quarter, physical renovations intended to create more welcoming customer experiences. Starbucks also opened 303 net new cafes during the period, indicating continued expansion confidence in the domestic market.

Domestic Strength Amid Global Restructuring

The mixed quarterly results reflected challenges outside North America. International same-store sales fell short of Wall Street estimates, a consequence of the company’s structural business model changes. Starbucks shifted its China business to a joint venture arrangement and has been transitioning most international operations to a licensed model, enabling local operators to manage their markets independently.

These structural changes complicate near-term international comparisons but position the company for different growth dynamics going forward. The company is projecting North American same-store sales growth of 4% for the full fiscal year, and the current quarter’s domestic performance suggests the U.S. business may exceed this guidance.

What This Means for Business Leaders

Starbucks’ results offer practical lessons for company turnarounds. The strategy prioritizes operational fundamentals—store experience, service quality, and customer-facing improvements—over expansion or financial engineering. The measurable results suggest these efforts resonate with customers through increased average spending per transaction.

The company’s willingness to restructure international operations into licensing models also reflects a shift in how mature brands approach global growth. Rather than direct ownership and operation of thousands of locations, the licensed model transfers operational responsibility and capital requirements to local partners, fundamentally changing the business structure.

For entrepreneurs and business professionals, Starbucks demonstrates how leadership change and clear strategic focus can drive meaningful improvements in core markets, even while managing larger structural transitions elsewhere in the business.
